Gas station ROI calculator: how to model financial returns before investing

How to calculate gas station ROI: fuel margin modeling, convenience store contribution, operating cost structure and payback period benchmarks for different station sizes.

Most gas station investment decisions are made with inadequate financial modeling — volume projections are too optimistic, operating costs are underestimated, and the convenience store contribution is often entirely ignored. The Petrol Group team has modeled ROI for hundreds of fuel retail investments.

The ROI formula for gas stations

ROI = (Annual Net Profit ÷ Total Investment) × 100. For a station with USD 15,000/month net profit on USD 1,500,000 total investment: ROI = (180,000 ÷ 1,500,000) × 100 = 12% annually. Payback = 1,500,000 ÷ 180,000 = 8.3 years. Acceptable range for owner-operated fuel retail: 10-15% ROI (above risk-free rate with operating premium).

Fuel margin modeling

Fuel gross margin varies by country, brand agreement, and local competitive conditions. As a planning reference: USD 0.03-0.08/liter gross margin is typical in regulated markets; USD 0.05-0.15/liter in less regulated markets. Key variable: volume. 100,000 liters/month at USD 0.06/liter = USD 6,000/month gross. 300,000 liters/month at same margin = USD 18,000/month.

Convenience store contribution — the real ROI driver

C-store gross margin: 30-60% vs 3-8% for fuel. A well-operated USD 30,000/month c-store contributes USD 10,000-18,000/month gross margin — comparable to or exceeding the fuel contribution at many urban stations. Stations without c-stores leave 30-50% of potential profit on the table.

FAQ

What is the typical payback period for a gas station?
6-12 years for owned-land stations in established markets. 4-8 years for leased-land stations with lower upfront investment. 3-5 years for acquired (existing) stations that improve operational performance.
